Most Web3 builder programs fail for the same reason.
They treat a grant as a one-time payment.
The project pays the grant, announces "another team is building on our chain", and moves on. Once the last payment arrives, builders are expected to survive on their own money, because "they already got their boost."
That's not how it works. If the ecosystem isn't directly interested in the project's growth, why would the builders stay?
And I get the other side too. No ecosystem can pay builders forever, and every project should be able to stand on its own.
But there's a lot between "pay forever" and "you're on your own now."
Pay less for building, more for growing. Shipping a product is the start line, not the finish line. Tie the bigger part of the grant to real traction.
And make retention the key metric. Volume and user numbers are easy to inflate with bots and farmers. Users who are still active 30 or 60 days later are not. Retention shows whether people actually need the product.
Then keep supporting after the money ends: co-marketing, intros, feedback, and most of all users. The project already has a community. Bring them to the product.
And stop spreading the budget too thin. Five grants to five DEXes, five bridges, five wallets, all fighting for the same small user base, and none of them reaching critical mass. Pick one strong team per category and go all in.
The money can end. The partnership shouldn't.
The real KPI isn't how many projects joined. It's how many are still alive a year later.
Been watching these guys build for a while.

I hate AI auto-replies in support.
Last week I spent 20 minutes trying to get a real answer from a company's support. Every message got the same polite bot reply with a link to an article I had already read.
I didn't need speed. I needed someone to actually read what I wrote.
IMHO, the more AI answers we get, the more valuable a human reply becomes. Soon "a real person will answer you" will be something companies proudly put on their website.
I'm not against AI. Use it to research partners, summarize community feedback, catch FUD early or draft posts. Let it do the heavy lifting behind the scenes.
But the one who answers should be a human. Especially in crypto, where every question is about someone's money.
Community and support should be one team.
I've spent 9 years in this field, and I've seen why it matters.
Crypto users are impatient. They want answers here and now. And they don't care where they write: a Telegram chat, Discord or a support email. They just want a result.
Picture this. A user runs into an issue, so they go to community channels for help. If community and support are separate, the mod usually says "please open a ticket." The ticket sits in a queue, nobody updates them, and a few hours later the user is back, angrier than before. Only now the whole community is watching.
Same situation, different setup: community and support work as one team. The mod flags it to support right away and replies publicly: "Got it, we're checking. I'll update you here." The problem isn't solved yet, but the user calms down, because a real person is on it. And everyone reading sees a project that actually cares.
The fix might take the same time. The trust doesn't.
Support solves the problem. Community decides how it feels while it's being solved.
That's why I'd always keep them under one umbrella, with the right people in the right seats.
How does your team handle it?
How do you build loyalty that isn't tied to money?
9 years in crypto communities taught me that paid campaigns bring crowds, and the crowds leave with the last payout.
The people who stay want something else. They want to be noticed, so thank them by name. They want to matter, so give them a real role instead of a task list.
They want to be on the inside. Show them features before launch and ask their opinion before decisions, not after. When their idea ships, tell everyone it was theirs.
They stay for each other. Most people don't stay for a roadmap, they stay for the friends they talk to every day. And those friendships are rarely just about crypto. People connect over shared hobbies, similar life goals, the same way of seeing things. Crypto just brought them into the same room.
So don't kill the off-topic chat. That's where communities are actually built.
And they remember who was there when things got hard. Being in the chat during bad news builds more loyalty than any campaign.
Money buys attention. It doesn't buy loyalty.
P.S. The most loyal member of my community has never been paid. Just fed and loved.
Before crypto, I was a Pool & Deck Supervisor on cruise ships. Hello @CarnivalCruise 👋
Turns out it was the best training for leading crypto communities.
1. You don't manage a crowd, you set the atmosphere. On deck or on social media, people copy the energy of whoever's in charge. Calm leader = calm community.
2. Regulars make the ship. Every cruise had guests who knew everyone and made newcomers feel welcome. Every community has members like that too. Know their names. Take care of them first.
3. Your team is the experience. Guests rarely talked to the supervisor, they talked to the crew. Users rarely talk to the Head of Community, they talk to the mods. Train them, back them, listen to them.
4. An angry guest doesn't want an explanation first. They want to feel heard. Same with a user who's been waiting for an answer.
5. Never argue in public. Move it to private and solve it there.
6. You're not "community" or "support." For that person, you are the brand.
What's the best lesson you brought into crypto from a non-crypto job?

Following the recent changes at @COTInetwork, I'm stepping away from my role as Head of Community & Support.
It's been an incredible 9-year journey. I joined COTI almost from launch, when the community was still starting from scratch. Together, we grew it into a 200K+ member ecosystem, one of the strongest among altcoin projects. Along the way I got to work cross-functionally with Marketing, Product, BD, and R&D teams, lead the Ambassador and Builders Programs, and help push customer support and community engagement to a whole new level.
I learned so much along the way, and I want to thank the team for shaping the person I've become. And to the community, every single one of you who contributed, whether through a simple message or just showing up and supporting the project, thank you. You're the ones who kept this project alive and thriving all these years.
I'm now open to new challenges, and I'm taking this experience with me to build the next success story.
Wishing you all nothing but the best.
COTI's Privacy-on-Demand and Privacy Portal are live on @avax, opening the door for enterprises to run private payments, confidential DeFi, payroll, and tokenized RWAs without exposing sensitive data.
Privacy where business actually needs it.
BREAKING: COTI’s Privacy-on-Demand and Privacy Portal are now live on Avalanche
Business runs on confidential information, @COTInetwork helps keep it that way when it moves onchain.
Starting today, applications can use COTI to process sensitive data privately while keeping their assets and contracts on Avalanche.
Users can also hold, send, and receive supported assets privately on C-Chain.
Privacy where businesses need it, onchain, and built on Avalanche.
"We need the equivalent of SSL for blockchain."
That's @pbrody whole thesis in one line and it's why I think privacy infra ends up being the boring layer that actually decides who wins enterprise adoption. New @COTInetwork Onchain Confidential Podcast is out, worth your 50 min.
